Duct
Crews don’t realize the duct it’s the single most strategic thing they will ever put in the ground. It’s not a consumable. It’s not a throwaway. It’s the network. If a cable fails in 10 years, you can replace the cable. If electronics get outdated, you swap them out. But if duct fails, you don’t just replace it, You dig it up. You tear through easements again, bore under roads again, upset homeowners again. You spend ten times more fixing what could have been prevented.
Why Crews Misunderstand Duct
Crews misunderstand duct because no one ever told them what it really is.
To most field hands, it’s just a tube that the fiber goes into. They don’t think about:
Capacity Planning: That duct might carry not just one cable, but two, three, or more over the next 20 years.
Continuity: Every coupler, every cut, every bend adds friction that makes blowing and pulling fiber harder and raises the chance of blockages down the line.
Owner Investment: That reel of duct is often the single biggest material cost on the job, more than the fiber itself.
Time: Once it’s buried, it’s meant to stay there for decades.
When you see duct as just plastic, you treat it like it’s replaceable. You’re sloppy with cuts. You leave reels sitting in the sun until they oval out. You throw away 200-foot leftovers because they’re in the way.
The Real Jobsite Consequences
Jobs fail because duct wasn’t respected.
Blown Fiber Fails: A single bad coupler or kink forces you to cut in a vault or pull box you never budgeted for.
Failed Inspections: City or DOT forces a pull-out because duct depth or alignment didn’t meet spec, all that material is trash now.
Future Liability: You save five minutes by leaving a crushed section in the ground.
What a Crew Needs to Understand
Before a single bore rod is pushed, every crew member needs to hear this:
The duct is the network.
That one shift changes everything:
You stop over-cutting.
You handle reels carefully.
You think before you bore.
Crews that get this right start building with the next decade in mind, not just today’s production quota.
What Duct Actually Is
Duct isn’t just plastic pipe you shove in the ground. It’s an engineered product with a purpose: to protect and preserve the most fragile, expensive, and business-critical part of the network, the fiber. If you don’t understand duct, you can’t build a network that lasts.
The Engineering
Every reel of duct is designed for a reason:
SDR: This is the wall thickness rating, how much load it can take before it collapses. SDR-11 duct can handle far more crush than SDR-13.5, which matters if you’re crossing roads, running in driveways, or burying shallow.
Material Type: HDPE is flexible, and handles directional drilling stresses. PVC is rigid but not made for HDD, it’ll shatter if you try to bore with it.
Outer Diameter & Inner Diameter: This determines what cable types can fit, what blowing distances you can hit, and how much friction you’ll have during pulls.
If you don’t know these specs, you’re blind. You might be installing duct that’s too thin for the traffic load, too small for the fiber count, or too loose to meet blowing specs.
Duct Is Designed to Last
The owner isn’t just thinking about the first cable that goes in, they’re thinking about:
Cable Adds: More fibers later for growth or leased capacity.
Cable Swaps: When the old cable is decommissioned and a new one is blown in.
Network Upgrades: Higher counts, different sheath types, even different technology generations.
That’s why continuity matters. That’s why every coupler, every bend, every box location has to be right.
The Invisible Cost
You don’t see duct cost on your invoice, but the owner does and it’s usually one of the highest line items on the project. If the design called for 200,000 feet of duct and you use 220,000, you just burned 10% more of their budget than they planned. That’s money they can’t spend on additional coverage or future projects. When crews don’t care they’re wasting opportunity for the owner.
Why Crews Waste It
Crews don’t wake up in the morning planning to waste duct. They waste it because the system allows them to, because no one is measuring it, and because nobody ever told them why it matters.
1. Production Pressure Without Direction
When the only thing a crew is judged on is footage, they’ll do whatever gets footage in the ground the fastest.
Here’s what that looks like in real life:
The Bore Exit Is Off by a Few Feet: Instead of pulling back and fixing it, they cut and patch to make it work. It keeps production moving but costs 50–80 feet of good duct and creates a new coupler that adds friction for every future fiber pull.
The Partial Reel Is 300 Feet Short: Nobody wants to stop production to pull two sections and add a coupler. They grab a brand-new reel because it’s faster. By the end of the job, you’ve got four or five partial reels scattered across the project with hundreds of dollars of stranded duct sitting on them.
The Duct Kinks in the Bore: Rather than pulling back and resetting, which takes time, they cut out 40 or 50 feet and keep going. Those cutbacks add up to entire reels lost by the end of the project.
No One Logs Scrap: When waste isn’t measured, crews get used to throwing away material without thinking twice. The bad habits compound because there’s no feedback loop telling them it matters.
When you reward only footage, you get footage, but you also get bad habits, splices, rework, and material usage that can run 10% over the design. That 10% isn’t free.
2. No One Owns the Reel Count
This is one of the biggest reasons conduit gets wasted. The owner delivers truckloads of conduit to the yard or staging area. It shows up in nice, neat reel, ready to go. Once those reels leave the yard and hit the job, everything changes. They get dropped wherever the crew needs them that day. By the second or third week, you’ve got reels sitting along the route, some with 500 feet left, some with 50 feet left. Nobody knows what’s on each reel, and nobody cares, because there’s always another full reel.
When a run needs 600 feet and the nearest reel only has 400, nobody stops to think. They grab a fresh one, cut it, and keep going. The partial stays there until it’s in the way, then someone drags it off to the side or hauls it back to the yard where it sits until the job is over. By the end of the project, the owner’s yard has a graveyard of half-used reels and oddball leftovers, duct they already paid for but now can’t easily use on the next job.
This is not a crew problem. This is a process problem. Somebody has to own the reels. That means:
Tagging every reel with how much is left.
Keeping a list of partials so they can be used first.
Planning runs so those partials get burned down before opening a new reel.
If no one does this, the owner ends up with a yard full of wasted conduit.
3. Good Enough Culture
Nothing kills conduit faster than a culture of good enough. When nobody is enforce the basics, measuring runs, burning partials, protecting reels, the crew learns that close enough counts and nobody’s watching. That’s when bad habits take root.
And it never starts with a big mistake. It starts with little ones:
Cut it long just to be safe. Adds five feet here, ten feet there. By the end of the project, you’ve thrown away a whole reel.
We’ll use that partial tomorrow. Tomorrow turns into next week, next week turns into “throw it in the yard.”
That kink’s not that bad, just push it through. Until it blocks the fiber blow and now you’re digging up a street you already restored.
These little shortcuts don’t feel wrong in the moment. Crews are hitting footage numbers, the job is moving, everyone thinks things are fine, owner sees they shipped 20,000 extra feet of conduit to finish the job.
4. Disconnected Incentives
When they aren’t buying the conduit, they don’t feel the pain when it gets wasted. That’s the root of the problem. When the owner is footing the bill for material, the contractor’s incentive is to keep production moving, even if it means tossing partial reels aside, cutting long on every run, or scrapping hundreds of feet to fix a bad bore. The cost doesn’t show up on their P&L, so they don’t stop to think about it.
Disconnected incentives create two kinds of contractors:
Production-Only Contractors: They hit footage numbers but leave behind half-used reels, piles of scrap, and no explanation. The owner finishes the project with a yard full of unusable leftovers and a bitter taste in their mouth.
Professional Contractors: They measure runs, burn partials first, document waste, and hand back a clean reel count at closeout. They prove they can be trusted with the owner’s money, not just their own labor.
Owners remember which one you are.
The Process
Every crew wants to hit footage numbers. Every owner just wants to see that the duct they sent out gets used, not wasted, left in the yard, or tossed in a scrap pile. You can have both, you can hit production and still hand the owner back a clean, organized job, but only if you run a process that keeps conduit under control every single day.
Step 1: Walk It Before You Bore It
Production starts with layout, not drilling.
Stake Everything: Handholes, cabinets, bore exits, get them set to the inch before the first rod goes in.
Measure the Runs: Wheel it out center-to-center so you know exactly how many feet of duct you need.
Plan for Bend Radius: Think about sweeps and entry angles. Don’t make the duct do something it physically can’t do, you’ll just crush it or kink it and have to cut it out later.
Step 2: Tag and Track Every Reel
A reel without a tag is money leaking out of your job.
Write the Footage Remaining: Every time you pull from a reel, write the footage left right on the reel with a paint pen.
Keep a Reel Log: Track what reel was used on what run. That way, if there’s ever a problem, you know where that duct is in the ground.
Assign Ownership: Make the trusted hand responsible for reel management. This is not a “whoever’s free” job.
Step 3: Burn Partials First
Partial reels are not souvenirs. Use them up.
Start Every Day With Partials: Plan your first run to burn down the short reels.
Splice When Needed: It’s better to add a coupler than to start a new reel and create another partial.
Step 4: Protect the Duct
Duct isn’t bulletproof. It going to be proofed later.
Store Reels Properly: Keep them on cribbing, out of the mud, and out of direct sun when possible to prevent ovaling.
Handle With Care: No running over reels with loaders. No dragging duct across rock.
Couple Clean: Wipe ends before coupling. Dirt and mud inside duct will block a fiber blow 1,000 feet later.
Step 5: Log Every Scrap and Cutback
If you cut it out, write it down.
Track Waste: Log how many feet were scrapped and why (kink, bore miss, wrong spec, etc.).
Report Daily: simple report with footage used vs. footage installed.
Review Weekly: PM and owner see where waste is coming from and address root causes early.
Step 6: Close Every Job With a Reel Count
Before you demobilize, reconcile every reel.
Return Usable Duct: Show the owner what’s left.
Document: How many feet were planned vs. used and why.
Learn From It: If your multiplier is high, fix the process before the next job.
The Culture Shift
Reducing duct waste isn’t about preaching at crews. It’s about shifting the culture. When the foreman cares, the crew cares. When the PM logs reel counts, the foreman logs them too. When the owner sees you respect their material, they trust you with bigger projects.
